Exercises get double weight because doing beats listening
The evidence on training is unambiguous: people retain what they practised, not what they heard. Yet most workshop agendas are built the opposite way — the facilitator’s slides expand to fill the morning and "the practical part" gets whatever is left. This builder encodes the correct priority as arithmetic: hands-on exercise blocks carry double weight in the time division, so when you shorten the workshop or add an exercise, the theory shrinks first. The framing block exists to make the first exercise land, and no more. An exercise without a debrief is an activity; the learning happens when the group names what just happened and connects it to their real work. That is why every exercise block on this agenda is labelled "+ debrief" and sized to include it — roughly a third of each block belongs to discussion, not doing. It is also why synthesis is a fixed twenty-minute block rather than a shareable one. When exercises overrun, facilitators reliably sacrifice the ending, and with it every concrete commitment the day would have produced.
